Whitbread has launched a new five-year plan to FY31 that aims to turn the group into a higher-margin, higher-return pure-play hotel operator, centred on Premier Inn in the UK and Germany. Responding to rising costs such as business rates and National Insurance and a perceived market discount to its asset value, the company will sharply refocus capital spending, prioritising the highest-return projects and leveraging its scale, brand and vertically integrated model to consolidate market share in both territories.

The group plans to cut gross capital expenditure by £1bn versus its previous roadmap, recycle £1.5bn of freehold property and increasingly use leasehold structures, reducing net capex to about £200m-£250m a year while still targeting 96,000 UK & Ireland rooms by FY31. Whitbread will extend its Accelerating Growth Plan by converting its remaining 197 branded restaurants into integrated hotel-restaurant formats, enabling more profitable room extensions but causing a temporary £40m drag on adjusted profit in FY27 as it transitions the estate.

In Germany, where Whitbread reached profitability in FY26, the strategy shifts from rapid footprint build-out to accelerating free cash flow and returns by focusing on the most attractive formats and locations, while still growing the room base by more than 50% to around 18,000 by FY31. Across both markets, the company is targeting £275m of incremental adjusted profit before tax from these initiatives, a 500-basis-point uplift in group return on capital employed and about £2bn in cumulative free cash flow available for enhanced dividends and future share buybacks.
